Start with a single source of truth
Before optimisation comes visibility. Pull Business Reports, Advertising reports, inventory health, returns and account health into one dashboard reviewed on the same day each week. When teams argue about which export is correct, the account is already losing time it cannot recover.
A workable baseline covers sessions, unit session percentage, average selling price, TACOS, contribution margin after fees and cost of goods, weeks of cover, and any open policy or listing issues.
Separate the four workstreams
Catalogue and content owns titles, bullets, A+ modules, images, variations and backend attributes. Advertising owns structure, bids, placements and negative keyword hygiene. Supply owns forecasting, replenishment, lead times and storage costs. Compliance owns account health, documentation and case management.
When one person owns everything, urgent work always displaces the compounding work. Splitting the workstreams is what allows a small team to behave like a much larger one.
Run the weekly cadence
A useful cadence is short and unglamorous. Monday reviews performance against plan. Midweek is for execution on the two or three highest impact fixes. Friday closes the loop on inventory and upcoming promotions.
Decisions are recorded with the reason behind them, so that when performance moves in six weeks the team can trace cause rather than guess.
